Every drilling project comes down to one decision that shapes the budget, the schedule, and the final hole: which bit to run. For most water well, mining, and geological drilling jobs, the choice is between a PDC drill bit and a roller cone bit, also known as a tricone bit. The two tools may look similar from the outside, but they attack rock in completely different ways. One shears it away in thin layers; the other crushes it under repeated impacts. Understanding how each bit actually cuts rock is the first step toward choosing the right one and avoiding costly downtime.
A PDC drill bit removes rock by shearing. Fixed to the bit body are PDC cutters, thin discs made of a layer of polycrystalline diamond bonded to a tungsten carbide substrate. As the bit rotates under weight on bit (WOB), the cutters press into the formation and scrape away rock in thin, continuous layers, much like a lathe tool turning a piece of steel. Diamond is the hardest material known, so the cutting edges stay sharp for a long time, and the steady scraping action delivers a high rate of penetration in soft to medium-hard formations.
The bit body itself has no moving parts. It is either a steel body, which is tough and cost-effective, or a matrix body made through powder metallurgy, which resists erosion and abrasion in sandy or abrasive formations. Fewer moving parts means fewer failure points downhole, which is why PDC bits often run longer in stable formations than their roller cone counterparts.
A roller cone bit breaks rock by crushing, impacting, and grinding. Three cones are mounted on bearings and roll along the bottom of the hole as the drill string turns. The teeth or tungsten carbide inserts on the cones press into the rock with very high point contact stress, cracking and crushing it under repeated impacts. As the cones continue to roll, they also scrape and grind away the ridges left between the impact craters.
Because the breaking force comes from impact rather than a continuous cut, roller cone bits handle hard, fractured, and interbedded formations far better than PDC bits. Their weakness is mechanical complexity. The bearings and seals that keep the cones turning are the first parts to wear, and a failed seal can lead to a lost cone and an expensive fishing job.

The single most important factor is the formation. In soft to medium-hard, homogeneous rock such as shale, limestone, sandstone, and salt, a PDC drill bit is almost always the better choice. The shearing action is fast, the hole stays smooth, and the bit can drill long intervals without being pulled. For water well and mining jobs in these formations, PDC bits routinely out-drill roller cone bits by a wide margin.
In hard, abrasive, fractured, or highly variable rock such as granite, chert, dolomite, and interbedded sequences, the roller cone bit earns its keep. The crushing action absorbs sudden changes in rock hardness without damaging the cutters, and the rolling cones keep the bit stable where a PDC bit would vibrate and risk impact damage to its diamond cutters.
The two bits also want to be run differently. PDC bits perform best at lower weight on bit and higher rotational speed, with strong flow to cool the cutters and clear the cuttings. Roller cone bits are designed to carry higher weight on bit to maximize the crushing effect, and they are usually run at lower speed to protect the bearings and seals.
Wear patterns differ too. PDC bits wear mainly at the cutters, through abrasive wear, thermal damage, or impact chipping. Roller cone bits wear at the teeth or inserts, but their life is ultimately limited by the bearings and seals. A PDC bit in the wrong formation can fail suddenly; a roller cone bit usually gives warning signs as performance slowly drops.
Upfront price is only part of the picture. A PDC drill bit costs more to buy, but in the right formation it drills faster and lasts longer, which lowers the cost per foot of hole. A roller cone bit is cheaper to buy and more forgiving in uncertain geology, which makes it attractive for short runs or variable ground. The right way to compare the two is total cost per foot, not the sticker price.
There is no single best bit for every job. Match the bit to the formation and the project. For soft to medium-hard homogeneous rock where speed matters, the shearing action of a PDC drill bit is hard to beat. For hard, fractured, or unpredictable ground, the crushing action of a roller cone bit is the safer bet.
